How Australian Businesses Can Start with AI Without the Big Bang

Every week, a leadership team somewhere in Australia makes the same mistake: they greenlight an enterprise-wide AI transformation without first proving a single idea works. Six months later, the project is over budget, adoption is near zero, and the board has lost confidence in AI entirely. It doesn't have to be this way.

Start With a Problem, Not a Technology

The single biggest mistake organisations make is starting with a technology decision. 'We need to do something with AI' is not a strategy. Pick one specific, painful business problem, something that costs real money or time every week, and ask whether AI could meaningfully reduce that pain. Data entry, document classification, customer triage, demand forecasting: these are all proven AI use cases with clear ROI. Start there.

Run a Time-Boxed Proof of Value

Give yourself 6–8 weeks and a small cross-functional team. The goal is not to build production software. The goal is to answer one question: does AI actually reduce the pain we identified? Use existing tools (Azure AI, AWS Bedrock, OpenAI APIs) rather than building from scratch. Measure the outcome against a clear baseline, processing time, error rate, cost per transaction.

Build the Business Case From Real Numbers

If your proof of value shows a 40% reduction in processing time, you now have numbers the CFO can work with. Scale the outcome across the full volume of transactions. Factor in implementation cost, ongoing licensing, and change management. If the NPV is positive and the payback period is under 18 months, you have a business case. If it isn't, you've learned something valuable for $50K instead of $5M.

Scale Deliberately

Once a use case is validated, resist the temptation to immediately move to the next shiny problem. Stabilise, measure, and optimise the first use case first. Build internal capability alongside the technology, your team needs to understand how to manage the AI system, interpret its outputs, and know when to override it. This is how lasting capability is built.
